Decide whether the zoning solves the actual layout
Mini-splits can be a strong alternative where new ducts would require substantial access or where a separate room has a distinct load. Ask for the intended room-by-room result and the retained equipment plan.
Compare one accessible head with a multi-room system that adds line-set length, condensate, electrical, outdoor capacity allocation, controls, finish repair, and service. Make room coverage auditable

A system can have enough total capacity on paper while leaving a closed bedroom or separated room poorly served. Price any retained furnace, baseboard, or portable equipment that will still be needed.
Compare a short single-room route with a difficult multi-room retrofit. Head count, line length, drain routing, outdoor support, finish restoration, and future service can matter more than the product label. The best quote explains what the system will heat and cool, what it will not, and how a failed head or outdoor unit affects the home.
Map the installation before selecting capacity
Count the rooms to be served, the doors and separation between them, the indoor-head locations, outdoor-unit location, line-set routes, condensate, electrical, controls, and maintenance clearances. A head count is not a coverage plan. A proposal that is cheap because it omits a remote room or assumes an easy wall penetration is not a complete alternative to ducted equipment.

Difficult retrofit: Multiple floors, long concealed routes, exterior finish work, limited electrical capacity, cold-climate requirements, or difficult mounting increase scope. Price access and finish restoration separately.
Ductless versus ducted
Ductless avoids the cost of installing or repairing ductwork and can suit homes without ducts, but it creates visible indoor units and separate zone controls. A ducted heat pump may distribute air more uniformly if existing ducts are adequate. Existing ducts should be evaluated rather than assumed usable. List which rooms need heating, cooling, or both; which doors remain open; and which spaces have independent schedules. A head count does not prove that adjacent rooms are covered or that the outdoor unit handles simultaneous demand. Ask for the proposed room map and capacity basis.
